    Definition

    The Commercial Decision Layer is the layer of human judgement that translates ad platform signals into commercial decisions, applying margin context, SKU role, cash position and growth mode that automated bidding cannot see.

    Why it exists

    Google's bidding stack is the most sophisticated value-chasing engine in commercial use. It optimises whatever value signal it is fed, ruthlessly, at scale. The problem is not the engine. The problem is the signal.

    By default, Google is fed revenue. It cannot see contribution margin across a 50-percentage-point SKU spread. It cannot see returns rates that hollow out apparel campaigns. It cannot see fulfilment cost, payment processing, promotional discount, or the cash position of the business it serves. So it does what it was built to do: it grows the metric in front of it.

    The Commercial Decision Layer is the corrective. It sits above the platform, applies commercial context, and translates that context into the signals the platform consumes. The result is automation pointed at profit, not revenue.

    The five components

    01

    Margin truth

    Per-SKU contribution margin (CM3) maintained monthly. The precondition for everything else. Without it, every downstream decision is guesswork.

    SKU role classification

    Every SKU classified into one of five jobs: Scale, Profit, Protect, Recovery, Gateway. The framework that turns an undifferentiated catalogue into a portfolio with intent.

    POAS bidding

    Profit values fed to Google's bidding stack. ROAS is replaced by POAS (Profit on Ad Spend). Targets calibrated to commercial mode, not industry average.

    Margin-aware budget pacing

    Daily and weekly budget decisions made on POAS performance, not platform ROAS. Spend follows contribution, not conversion.

    CFO-aligned reporting

    Monthly reporting that maps ad spend to P&L impact. The platform dashboard becomes a working artefact, not a deliverable. The public template is our CFO Board Pack.

    Provenance

    The Commercial Decision Layer was developed by Chris Avery, Co-founder of JudeLuxe, and operationalised by Gee Kullar, Co-founder, who owns the agency's delivery and reporting standards. The framework has been the operating model behind 75+ retained ecommerce accounts since 2021.
